From engineer to business leader: Coaching commercial mindsets
How to help technical leaders think commercially
Helping technical leaders build their commercial mindset is one of the most valuable (and at times most frustrating) parts of leadership. These are smart, capable people who care deeply about solving problems well. But shifting their focus from how something works to why it matters for the business isn’t always easy.
The good news? Technical leaders already have the raw ingredients for commercial thinking. They’re natural problem-solvers. What they need is context, support, and a clear path to apply their strengths in a broader business setting.
Why commercial awareness matters for technical leaders
When engineers, scientists, or specialists think only in technical terms, decisions can drift away from business goals. But when they connect their expertise to customer needs, profit margins, and growth priorities, the whole business benefits.
Leaders who can bridge this gap unlock:
Faster, sharper decisions
Greater alignment across teams
Improved customer outcomes
Stronger margins and growth opportunities
Connect motivation to business goals
Every technical leader is driven by different motivators. Understanding what makes them tick allows you to frame goals in a way that resonates.
Motivated by results and success?
→ Set ambitious goals with clear outcomes and deadlines. Show the direct link between technical work and commercial impact.Driven by expertise and precision?
→ Position commercial problems as analytical challenges. Define success through robust analysis and well-executed plans.Prefer harmony and certainty?
→ Highlight how business success ensures long-term stability and space for innovation. Provide clarity and parameters for decisions.Energised by people and enthusiasm?
→ Use storytelling and big-picture framing. Emphasise collaboration and opportunities to connect across teams or industries.
Not sure what drives them? We have tools to help uncover that, just ask.
Coaching questions to unlock commercial thinking
Technical people don’t need to change how they think just apply their thinking in a commercial context. Here are prompts you can use to guide that shift:
"What problem are we solving, and what does ‘done’ look like here?"
"Will this solution help us deliver what the customer needs, achieve our goals, reduce waste, or speed up delivery?"
"What are the trade-offs? Are we okay with that?"
"What risks are we missing, and why do they matter?"
"Is there a simpler way to get to the same outcome?"
Real-world example: A design review in action
Imagine you’re in a design review with Alex, a senior mechanical engineer. The team is discussing a new machine component for a customer-facing product.
Alex (technical lens):
“We could redesign the housing to use cast aluminium instead of steel. It’s lighter and easier to machine. But we’ll need to retool, and the casting process has a longer lead time.”
Coach Alex to add commercial thinking:
“What’s driving the need for this redesign, customer feedback, cost pressure, or performance?”
“How does the change impact product timeline and margin?”
“What’s the total cost of retooling vs. savings per unit?”
“Are there supply chain risks to factor in?”
“Does this help us win more business or solve a customer pain point?”
By asking these questions, you help Alex expand his analysis beyond the technical to include commercial outcomes.
Helping your team bridge the gap
Your technical leaders don’t need to become financial analysts overnight. What they do need is a clear line of sight between their expertise and the business’s goals. When you provide that context and coaching, you unlock sharper decisions, stronger buy-in, and better results.
